Definitions
🎯 Goal = A quantifiable “SMART” goal that you’ll be able to say yes we achieved it or not. We call them rocks at Gateway X.

🔜 Output Metric Measurement = a sub-metric or leading indicator of rock achievement. If this metric moves, you’ll know you’re on track to achieve your goal.

🏃🏽♀️ Input Metric Measurement = a quantifiable input that drives/moves your output metric. This is “how” you’ll move

🛠️ Activity = Steps, tasks, and to-do’s that need to be completed to move the needle on your input, output, and rocks. This is the work!
💪🏽 Impact = The impact you expect your initiative
Exercise
- Identify all big goals that will move you closer to your DFS. These should be written as SMART goals. List everything you can!
- Write down initiatives [Output Metric —> Input Metric]. You can do a 1st draft, and then run an alignment exercise to involve your team. As an example:
Get Conversion Rate to 5% → Ship 2 LPs test per week
- Assign individual or department owners. Be specific to create accountability. Rock owners will be accountable for rock achievement.
- Goal owners should break down the activity needed.
- Goal owners should ICE Score each initiative to help prioritize which to act on and when.
- 📈 Impact = The impact you expect your initiative to have on your goal. Higher is better.
- 💪🏽Confidence = The confidence you have in the initiative having its intended impact on your goal. Higher is better.
- 🏃🏽Ease = The effort/resourcing/spend you need to put behind the initiative to have the intended impact.
- Easy = 90% scoring, low investment
- Hard = 30% scoring, higher investment.
- Prioritize the right rocks for the right quarter.
